The useful output is the required daily rate — units of work per remaining day. Watching that number rize is a far earlier warning than watching the date approach, because it moves every day you fall behind.
Formula: required rate = remaining work / remaining working days

Why track the required rate rather than the date?
Because the rate moves every day you fall behind, while the date only tells you what you already knew. It is the earlier signal.
What if the required rate is impossible?
Then the scope or the date has to change, and knowing that six weeks out is worth far more than knowing it in the final week.
Should I count weekends?
Only if people actually work them. Planning on weekend work that has not been agreed is how deadlines are missed twice.
What counts as a unit of work?
Whatever you can count consistently — story points, pages, test cases, components. Consistency matters more than the unit.
